Fragmentation turns assumptions into commitments.
Most delivery problems do not begin with a bad intention or an incapable team. They begin when each discipline is asked to optimize a portion of the work in isolation. Development advances a concept and a schedule. Engineering resolves the system in front of it. Construction prices and sequences what is documented. Operations inherits what has been decided. Each handoff can look reasonable on its own, while the project as a whole becomes less coherent with every decision. By the time the conflicts are visible, they are no longer questions; they are commitments embedded in drawings, procurement, approvals and expectations.
I have learned to pay attention to the decisions that appear too small to convene around. A service corridor, an equipment location, a finish selection, a loading pattern or a site-access assumption can touch guest experience, staffing, maintenance, cost and opening readiness at the same time. It can also change the margin for future adjustment when the project encounters a normal surprise. When those implications are separated by function, nobody is necessarily wrong. The blind spot is structural. The team has made a sequence of local choices without testing the operating consequence of the whole. That is not a coordination failure at the end. It is a decision-model failure at the beginning. The remedy is not more reporting after the fact, but better shared judgment before the work hardens.
Late coordination is not control.
There is a familiar comfort in believing that an issue can be reconciled at the next review. Sometimes it can. More often, the real option disappears earlier than the calendar suggests. Once a concept is designed around an assumption, changing it may affect consultant work, permitting, long-lead items, site sequencing, capital planning and the people waiting for a clear answer. The expense is not only the revision itself. It is the energy diverted into recovering choices that should have been examined when they were still inexpensive. A late meeting may create alignment, but it cannot always restore flexibility.
This is especially important when a project is judged by how it performs after completion, not merely by whether it gets built. An operator sees what a drawing can miss: how people arrive, where inventory moves, what must be cleaned, repaired, stocked, staffed and explained. A construction leader sees execution conditions that can alter a good idea. An engineer sees dependencies that are invisible in a schematic conversation. Development holds the purpose, priorities and constraints together. If these views meet only at formal handoffs, the project is asking each group to discover the others’ reality too late. That shared visibility is a form of operational respect.
Put the consequential choices around one table.
An integrated decision table is not another layer of ceremony. It is a practical discipline for bringing the people who carry the consequences of a decision into the same conversation while alternatives remain open. I want the table to make tradeoffs explicit: what outcome are we protecting, what assumption supports it, who is affected, what must be decided now and what can wait? That structure does not eliminate disagreement. It makes disagreement more useful. The goal is not universal participation in every detail; it is appropriate context for the choices that shape cost, quality, schedule and the operating experience.
The discipline also creates a record of judgment. Decisions can be revisited against the reason they were made instead of being re-litigated from memory. As conditions change, a team can distinguish between a necessary adjustment and a quiet drift away from the original intent. It gives leaders a consistent way to ask whether the project is still solving the problem it was meant to solve. That is the control I value: not the illusion that a complex project will proceed without surprises, but the ability to see the connections early, name the tradeoffs honestly and move with shared responsibility. Integrated delivery earns its value before the build begins, in the quality of the decisions that prevent expensive surprises later.
